When the Limit is the Lever

Hello TOC Flow Community!

 

I just finished reading David Epstein's new book, Inside the Box: How Constraints Make Us Better... It came out in May, hit the New York Times bestseller list, and it makes the kind of counterintuitive case that operational leaders need to hear.


His thesis is simple. Constraints are where creativity, productivity, and breakthrough thinking come from.


For those of us in the TOC world, that's not news. But the way Epstein documents it across writing, sculpture, music, engineering, and business should land hard for anyone who still thinks "if we just had more resources, more time, more flexibility, we'd be unstoppable."


The evidence says the opposite.

 

Why Constraints Make Us Better

Epstein opens with the science:

When the brain is given unlimited choice and unlimited resource, it defaults to the easiest, most familiar path. Total freedom does not produce original output. It produces average output, faster. The path of least resistance has to be blocked before the brain is forced to do real work.


The same is true of operations:


When capacity feels unlimited, sloppy planning gets tolerated. WIP bloats. Priorities compete. Everyone is busy and nothing is finished.


When capacity is tight, every decision matters. Every minute of the constraint becomes precious. Discipline emerges.


That is the constraint doing its work.

 

Three Stories That Make the Point

Epstein uses dozens of examples. Three stayed with me.

Dr. Seuss and Green Eggs and Ham - In 1960, Theodore Geisel's publisher Bennett Cerf bet him $50 he couldn't write a children's book using only 50 distinct words. Geisel took the bet. The result became his biggest-selling book of all time, with over 8 million copies sold by conservative estimates and likely far more. Without the 50-word ceiling, the book never gets written. The constraint forced Geisel's best work out of him.

 

Michelangelo's David - Michelangelo did not pick a perfect block of marble. He was handed a tall, narrow, deeply flawed block that other sculptors had rejected for decades. The exact dimensions of that stone, including its flaws, dictated the twisted, dynamic posture of the final statue. A perfect block would have produced a less interesting figure.

 

UPS and the right-turn rule - UPS designed its routing algorithm to heavily avoid left turns against oncoming traffic. By accepting one geographic constraint, idle time at intersections, they unlocked massive throughput gains. The company has reported savings of around 10 million gallons of fuel each year, 350,000 additional packages delivered, and roughly 1,100 fewer trucks needed in the fleet. What looks restrictive on paper became a competitive advantage on the road.

 

Three different domains. One pattern. The constraint produced the breakthrough.

 

Epstein even includes a chapter on Eliyahu Goldratt and the Theory of Constraints (Chapter 8). He spends real time on the Five Focusing Steps and explains why a system's output is determined by its bottleneck, not the sum of its parts. To see that argument made in a mainstream bestseller, by a respected business writer, is a validation of work many of us have been doing for decades.

 

What This Looks Like in Real Operations

Here is what I see in our work with manufacturing and operations leaders:

Companies spend years trying to eliminate their constraint. They buy more equipment. They hire more people. They run more shifts. They build redundancy in case the constraint fails.


And the constraint just moves. Wait times come back. Bottlenecks shift. Throughput stays roughly where it was.


Meanwhile, the companies that genuinely improve are doing the opposite. They find their constraint. They accept it. They run the Five Focusing Steps and design the whole system around it.


We have seen plants gain double-digit throughput improvements without spending a dollar on capex. Not because they discovered something new about their operations. Because they stopped fighting the limit and started using it.


That, my friends, is the TOC approach in one sentence. And it lines up exactly with what Epstein's research shows across every other field he studied. If you recall from our Flow Solutions Training, the first focusing step is to identify the constraint.


The reason is practical:


Until you know where the limit is, you cannot focus anything.

 

Your July Challenge

This month, ask yourself one question about your operation"

If a colleague said "we need to remove our constraint," what would your first instinct be?

To agree? To plan a capex investment? To find a workaround? Or to ask "wait, do we know where it actually is, and have we fully used what we have?"


If your honest answer is closer to the first, you are still treating the constraint as the enemy.


If it is closer to the second, you are starting to treat it as the asset it is.


Treat your constraint as your starting point. That single shift changes everything that follows.

 

The human brain wants to conserve energy, so it doesn't want to think. Plus you are busy. Everyone is. Don't give in to the easy button. Challenge yourself and your team to solve the problem within the current constraints first. Exploit and subordinate before you elevate.


Isn't it funny how there is so much talk about "thinking outside the box," and David Epstein is challenging us to think inside the box so our creativity can flourish?


Maybe I should change my signature from "May the Flow be with you" to "Think inside the box." :D

 

Epstein closes his TOC chapter with examples of companies that try to do too much, carrying too much WIP and too many competing activities. And he lands on this:

"…the constraint to focus on is focus itself." WOW


Eli Goldratt summarized TOC in one word: FOCUS. I love the play on words from Epstein.

What plagues organizations today is not a lack of resources. It is a lack of focus.
